From Burned Out Middle Manager to Leadership Coach: The Career-Saving Framework with Aaron Wagner

One Man's Journey from Middle Manager Burnout to Saving Corporate Careers

Picture this: You're sitting in your doctor's office, stressed beyond belief, and instead of the usual “eat better, exercise more” advice, your doctor looks at you with genuine concern and says, “This weekend, just try to sit on a couch and don't do anything. If you try to eat better or work out, I'm afraid you might break.”

That's the moment my recent podcast guest Aaron Wagner knew something had to change. And honestly, when he shared this story with me, it gave me chills because I know so many of us have been there.

The Middle Management Crisis Nobody's Talking About

What I love about Aaron is that he isn't your typical leadership coach. As he told me, he's the middle child who grew up in the middle of the US, worked in middle management, and now dedicates his life to helping the forgotten leaders stuck in the organizational middle through his coaching practice Lead from WithN.

During our conversation, Aaron shared some staggering statistics: 70% of middle managers report feeling completely unsupported at work. Even more telling? When executives are asked if they provide adequate support to middle managers, 75% admit they don't.

What struck me most was when Aaron explained how most leadership resources are designed for senior executives who can flip switches and change entire cultures overnight. But middle managers don't have that luxury. They're stuck managing up while simultaneously leading teams below them, often without the tools or authority to create meaningful change.

The Breaking Point That Sparked a Movement

Aaron's transformation didn't happen overnight. After moving across the country for a director position, away from his support system, the stress became overwhelming. That doctor's office moment was his wake-up call, but the real catalyst came during fall 2024 when he experienced a whirlwind 90-day period that included turning 40, getting married, buying a house, and saying goodbye to his beloved dog of 10 years.

When I asked him about that pivotal moment, Aaron told me that when the dust settled and the new year began, he had a moment of clarity. The passion for helping middle managers that had been simmering for years suddenly demanded action.

The Framework That's Saving Careers

I was so impressed when Aaron walked me through his Middle Manager Success Framework, which addresses the unique challenges through three essential pillars:

Lead Yourself: Identifying blind spots and developing genuine self-awareness. Most middle managers think they know their strengths and weaknesses, but without external feedback, these assumptions often go unchecked.

Lead Others: Understanding your organizational context. You need to navigate company politics, understand decision-making processes, and work within existing structures rather than against them.

Lead with Impact: Practical tools and strategies that actually work in middle management roles, not theoretical concepts designed for C-suite executives.

What I found revolutionary about Aaron's approach is what he calls the mirror effect. Traditional leadership books can't reflect your actual behavior back to you. Aaron's framework acts as that crucial mirror, helping leaders see their blind spots.

The Art of Reinvention Connection

Here's where our conversation got really personal. Aaron shared how his journey took a pivotal turn when he discovered my Art of Reinvention program. Despite it being marketed primarily to women, Aaron took a chance, and it paid off in ways he never expected.

When I asked him what surprised him most, Aaron's response blew me away. The program helped him see patterns that had been invisible to him for 40 years. He discovered that every job he'd ever held, from working for a family member at age 13 to his current corporate role, had been with founder and entrepreneur-led companies. These weren't random career moves; they were part of a consistent thread woven throughout his entire working life.

This kind of pattern recognition is exactly what I see so many middle managers lacking. They're so busy managing day-to-day crises that they never step back to see the bigger picture of their own leadership journey.

Why This Matters for Your Career

The truth is, middle managers are the backbone of organizational success, yet they're often the most overlooked in leadership development. They're the ones implementing strategy, managing people, and keeping organizations running, but they're doing it without adequate support or resources.

Aaron is changing that narrative, one coaching conversation at a time. His approach recognizes that middle managers need different tools than executives, different support than entry-level employees, and different frameworks than what's currently available in most leadership development programs.

Ready for Your Own Transformation?

If Aaron's story resonates with you, don't wait for a doctor to tell you that you might break. Whether you're a middle manager seeking support or someone ready for your own reinvention journey, the resources exist to help you thrive.
